Trucks were moving, contracts were solid, but the founder was fielding calls about broken-down vehicles, driver rotas, and client queries at all hours, because that's how it had always worked. There was no version of the business that ran without him in the middle of it.

Over three months we built an actual operations structure: a dispatch lead with real authority, a maintenance schedule instead of reactive fixes, and clear escalation rules so only genuine emergencies reached the founder. Simple stuff, on paper, that had just never been put in place.
